Workplace Manipulation and Gossip: The Risk of Holding on to Resentment

THE IDEA

Workplace manipulation can create divisions, tension and declining morale across hotel teams. This article explores why less experienced or less confident employees may be more vulnerable to conflict and gossip, while confident team members can help protect a positive, collaborative workplace culture.

The dynamic between colleagues can have a significant impact on team morale, service quality and, ultimately, guest satisfaction. One of the most challenging situations we may encounter within a team is the presence of one or more manipulative colleagues. These individuals can disrupt team harmony and affect productivity. But how do weak and easily manipulated people respond to them compared with those who are strong and self-assured? It is easy to understand that weak and easily manipulated people tend to give in readily to manipulators. They often lack confidence in their own abilities and decisions, making them susceptible to outside influence. In an environment as dynamic as a hotel, this can mean tasks are carried out inefficiently, unnecessary conflicts arise, or supervisors’ authority is undermined. A team whose members are easily manipulated may find it difficult to maintain consistency and service quality, as these individuals may be diverted from their responsibilities or improperly influenced into making poor decisions. In many workplaces where the pressure to maintain high-quality service is constant, people with limited experience and little confidence in their professional abilities often feel threatened by competition and the fast-paced environment. Rather than focusing on improving their skills and growing within the team, these employees tend to cling to internal conflicts and disputes as a way of feeling relevant and securing their jobs. This professional insecurity leads them to seek validation through confrontation and drama rather than performance and collaboration, making them easy to manipulate within a team structure. Because of their lack of confidence and experience, these individuals are easy targets for resentment, manipulation and gossip. In their desire to belong and feel valued, they can be easily influenced by those seeking to create divisions and conflict within the team. Manipulators exploit this vulnerability to align these individuals with their own objectives, using gossip and misinformation as tools to sow discord. As a result, the work environment deteriorates, affecting both team morale and the quality of guest service, which is critical in hospitality. On the other hand, strong and self-assured people respond very differently to manipulators. They tend to have higher self-esteem and a clear sense of their own abilities and values. Rather than allowing themselves to be influenced by manipulative tactics, they tend to address manipulative behaviour directly. This type of response not only protects their own wellbeing, but can also act as a bulwark against negativity within the team, fostering a healthier and more productive environment. In hospitality, where collaboration and effective communication are essential, having strong and confident people can make the difference between a successful team and one that is constantly struggling with internal conflict.

The Risks of Factions Forming Within the Team

In a working environment as dynamic as hospitality, the formation of factions within the team can be one of the most harmful outcomes of allowing manipulative behaviour to go unchecked. Factions divide employees, create internal conflict and reduce collective morale, which can have serious consequences for the hotel’s daily operation and guest satisfaction. Below, I will explore the specific risks associated with factions forming within a work team.
  1. Deterioration of Communication and Collaboration: When a team divides into factions, open and effective communication quickly deteriorates. Employees may stop sharing crucial information or collaborating productively because of distrust and loyalty to their own group. This can result in a lack of coordination, operational errors and inconsistent guest service. In hospitality, where attention to detail and speed of response are essential, a lack of communication can directly affect service quality.
  2. Reduced Team Morale: The presence of factions creates a toxic work environment that can negatively affect team morale. Employees may feel compelled to take sides, increasing stress and anxiety. This not only affects their personal wellbeing, but can also reduce their engagement and motivation to perform at their best. The resulting lack of motivation can lead to high staff turnover, increasing recruitment and training costs for the hotel.
  3. An Increase in Internal Conflict: Factions are fertile ground for conflict. Instead of focusing on shared goals and working together to achieve them, employees may begin competing with one another in destructive ways. This not only diverts the team’s energy from its real objectives, but may also lead to direct confrontations that affect group dynamics and the work environment. In a hotel, where coordination and collaboration are key to success, internal conflict can be particularly disruptive.
  4. Loss of Talent and Difficulty Retaining Top Employees: A divided and conflict-ridden work environment is one of the main reasons talented employees choose to leave their roles. Those who are capable and self-assured will not want to work in an environment where manipulation and division are the norm. Losing these key employees can significantly weaken the team, affecting both service quality and the hotel’s ability to maintain its reputation for excellence.
  5. Negative Impact on the Guest Experience: Ultimately, any internal conflict and lack of team cohesion will directly affect the guest experience. Guests may sense the tension among employees, reducing their perception of service quality and the establishment’s professionalism. A divided team is less able to deliver outstanding service and a consistent guest experience, both of which are fundamental in hospitality to ensure guest satisfaction and loyalty.

How Manipulators Seek Allies to Create Factions

Manipulators often seek allies to strengthen their position and sow discord among colleagues. One of their main tactics is to use gossip and lies as tools to divide the team. By spreading rumours or false information about certain team members, manipulators seek to create doubt and distrust. This not only sows discord, but also weakens working relationships, leaving employees feeling insecure and isolated. A divided team is fertile ground for manipulators to influence group dynamics and position themselves as a key figure or authority. In addition, manipulators often encourage conflict among colleagues to divert attention from their behaviour and reinforce their control over the team. By encouraging minor disputes or misunderstandings, they can exacerbate tensions and ensure employees are too busy confronting one another to question their actions. This type of manipulation is fuelled by discord and by pitting colleagues against one another, while the manipulator presents themselves as a confidant or ally, thereby gaining the trust of some and creating factions. Manipulators use emotional manipulation techniques to earn the loyalty of those they perceive as influenceable. By exploiting their fears or insecurities, they may present themselves as a defender or protector, strengthening their support base. This approach creates an environment in which people may feel compelled to support the manipulator, fearing reprisals or the loss of their standing within the group. In a hospitality environment, where cooperation and mutual support are crucial to success, this strategy of creating factions not only damages team morale but also puts the quality of guest service at risk, negatively affecting the establishment’s reputation. In their subtle and calculated power play, they rarely expose themselves directly. They prefer to operate from the shadows, weaving intrigue and conflict without their face being clearly associated with the problems they cause. They use a strategy that allows them to remain in the background while manipulating the weaker members of the team—those who, because of insecurity or lack of experience, are more susceptible to their influence. In this way, manipulators avoid taking responsibility for the conflicts they create, ensuring that any negative consequences fall on others rather than on themselves. By placing the most vulnerable on the front line, manipulators protect themselves from being confronted or identified as the root of the problems. This tactic not only allows them to emerge unscathed, but also gives them the advantage of watching tensions unfold without risking their position or reputation. While weaker individuals are exposed, criticised and often face the direct repercussions of conflict, manipulators preserve their facade, allowing them to continue their toxic behaviour without immediate consequences. This destructive dynamic can poison the work environment and undermine trust within the team, seriously affecting morale and productivity at the hotel. In a strong team, manipulation finds no fertile ground. When every member recognises their value and feels confident, they become a shield against negativity. Managing team dynamics in the face of manipulative colleagues requires a combination of emotional intelligence, effective leadership and clear strategies to strengthen morale and group cohesion. At the end of the day, a solid and self-assured team is the foundation on which hospitality excellence is built, ensuring every member can contribute to their fullest potential without being diverted by outside influences.
