This article explores why competing on AI leads to price competition, and what hotels must do to stand apart when everyone has access to the same capabilities.

Over the past few months, I have kept hearing the same phrase across different industry forums: “We are implementing artificial intelligence in the hotel”. And I understand why. Just two years ago, accessing advanced capabilities for analysis, automation or content generation required investment, technical expertise and, above all, time. Today, anyone with a laptop can do it in a matter of minutes. That shift is far from minor. It is structural. Because when something becomes accessible, fast and affordable… it ceases to be a competitive advantage. And in Hospitality, where we have historically confused tools with strategy, this has profound implications. I have seen this pattern before. With revenue management. With distribution channels. With digital marketing. First comes innovation. Then widespread adoption. And finally, commoditisation. Artificial intelligence will be no different. And the key question is no longer whether your hotel uses AI. The question is: what are you doing with it that no one else can replicate? Because if the answer is “the same as everyone else”… you are already competing on price.

When AI Stops Being an Advantage: The Strategic Mistake That Will Turn Your Hotel into a Commodity

For a brief period, saying that you used AI carried value. It signalled progress, modernity and even operational sophistication. That period is over. Today, tools that automate responses, generate copy, analyse data or create commercial proposals are within reach of any hotel, regardless of size. And that completely redefines the competitive landscape. In strategic terms, we are facing a clear case of commoditisation: universal access, declining costs and virtually no differentiation. And when that happens, the market does what it always does: it shifts competition to price. The concern is that many hotels are still building their narrative around the tool:
  • “We have automated customer service”
  • “We use AI in hotel marketing”
  • “Our operations are optimised with artificial intelligence”
But the uncomfortable reality is this: that no longer differentiates anyone. AI competitive advantage And if your value proposition depends on it, you are eroding your own positioning.

The real problem: when service also becomes replicable

For years, service was our refuge from standardisation. We could personalise. Adapt. Surprise. That was the space in which a hotel could defend its uniqueness. But even that is changing. Today, tasks that once justified value —and price— can be carried out by anyone:
  • Generating commercial proposals
  • Designing experiences
  • Drafting communications
  • Analysing guest feedback
  • Creating marketing content
And this has a direct consequence: guests perceive less value in what they once paid for as a differentiator. Not because it is less important. But because it is easier to replicate. And when guests perceive no difference… they choose based on price.

Where the real advantage lies: the hotel’s operational framework

This is where the turning point occurs. Artificial intelligence is an extraordinarily powerful tool. But it remains just that: a tool. And a tool in the hands of a hotel without strategic judgement only serves to produce mediocre results… faster. What AI cannot replicate —and this is the key— is your framework. In other words:
  • How you understand the hotel business
  • How you make operational decisions
  • Which questions you ask before taking action
  • What you prioritise when everything appears urgent
  • How you connect the guest experience with profitability
That combination of logic, experience and judgement is what truly defines your competitive advantage. And it cannot be bought. It must be built.

Why the framework is the new differentiator in Hospitality

A framework is not a polished document. It is a structured way of doing things that delivers consistent results. And in the current context, it has three critical functions:
  • Genuine differentiation: because it is neither visible nor easy to replicate
  • Scalability: because it enables the team to act consistently
  • Profitability: because it connects decisions with outcomes
When you integrate AI into a solid framework, something interesting happens: the tool stops being the protagonist… and becomes an accelerator. That is where the real advantage emerges.

What your guests are really buying

There is something I have learned over time: guests do not buy hotel services. They buy outcomes. And those outcomes are far more complex than we tend to assume:
  • Feeling understood quickly
  • Experiencing consistency throughout their stay
  • Receiving value from the very first interaction
  • Trusting that everything is under control
AI can help with execution. But it cannot define what “value” means to your guest. That is strategic work.

What you should do now if you do not want to compete on price

This is where most hotels get it wrong: they invest in tools before they have clarity on their model. The right order is the reverse. First, define how you compete. Then decide which tools you will use to execute. In my experience, these are the key steps:
  1. Define your operational framework You do not need to invent anything revolutionary. But you do need clarity on how you capture demand, convert it, create the guest experience and maximise value.
  2. Document your way of working What is not documented cannot scale. And what cannot scale will always depend on specific individuals.
  3. Integrate AI as an accelerator, not as the foundation AI should help you execute faster, be more consistent and reduce operational friction. But it should never do your thinking for you.
  4. Train your team in judgement, not tools Tools change. Judgement endures.
  5. Connect everything to outcomes If your framework does not improve conversion, the guest experience, loyalty or profitability, then it is not a framework. It is theory.
Working in Hospitality today requires us to accept an uncomfortable reality: what was differentiated yesterday is standard today. And what is standard today… will be irrelevant tomorrow. This is not about rejecting artificial intelligence. It is about putting it in its proper place. Because the value has never been in the tool. It has always been in how it is used. And that, fortunately or unfortunately, still depends on us. If I had to conclude this with one practical thought, it would be this: do not build your value proposition on something your competitors can copy tomorrow. Build it on a way of thinking, deciding and executing that only makes sense within your model, for your guest and in your context. Because AI, on its own, lowers costs. But a solid framework multiplies value.
