The Peter Principle is not about incompetence; it is about poorly supported promotions. In hospitality, moving up without changing mindset, success measures and leadership approach is a major cause of stagnation and disengagement. This article explores how the Leadership Pipeline provides a clear framework for developing leaders who can grow with the organisation.

For years, in Hospitality, we have repeated the Peter Principle almost like a mantra. It is cited in management meetings, corridor conversations and mid-morning coffees, usually when something is not working as it should. It is often used as a quick—and rather convenient—explanation for why someone brilliant in an operational role starts to struggle after being promoted.

Over time, I have learned that this interpretation is unfair and, above all, dangerous. Unfair because it places the focus on the individual. Dangerous because it absolves the organisation of responsibility. The problem is not that people lack ability; the problem is how we promote people and what we expect after promotion.
